D1 retention is a blunt instrument for onboarding

D1 is easy to put on a leadership slide. It is also easy to improve without teaching a new user anything. A push notification, a calendar reminder, or a slightly later session timeout can lift D1 while the first session remains a carousel that never reaches value. When Dataqueuegrid sits a First-Session Activation Lab, we ask pairs to park D1 as a watchdog, not a steering wheel.

Onboarding flow optimization needs a metric that can fail for a specific reason. “Came back tomorrow” cannot. A user can return because they forgot to finish a frustrating form. Another can stay away because they already finished the only job they had. Both look like D1 movement. Neither tells you whether the path from install to first durable value is honest.

What we read instead

We start with a value-moment conversion inside first session or first return, depending on the category. For a payments app that might be a successful small transfer. For grocery, a first completed basket. The event must be something the user would recognise in a sentence, not an internal “onboarding_complete” flag fired on the last tutorial card.

Beside that primary, we keep a short list of diagnostic rates: permission grant after the prompt (not at install), OTP success, and time-to-first-value among those who reach the value screen at all. Diagnostics are not OKRs. They exist to explain a miss, not to be chased independently.

When D1 still belongs on the sheet

D1 is useful as a safety check after you ship. If first-session value conversion rises and D1 collapses, you may have created a session that feels finished too early, or you may have broken return mechanics. That combination is a reason to reopen the kill criteria, not a reason to revert to D1 as the only number in the readout.

Teams in Thailand sometimes inherit D1 targets from regional HQ templates. We do not fight the template in week one. We add the value-moment line underneath it until the local leadership meeting can see both. After two or three readouts, D1 usually moves to the appendix on its own.
